School Planning & Implementation Process
Objectives and draft agenda for the school-level implementation planning meeting with Once.
The Once program team will meet with building leaders (school principal and point person) to discuss and plan for best practices for successful program implementation.
The objectives of the school implementation planning meeting are to:
- Learn about the school — grade levels, classrooms, number of students, staffing models, class size
- Learn about the principal and point person — tenure in district and at the school; priorities (how does Once fit in school goals); decision-making authority
- Answer questions about Once
- Design the implementation

School Goals — How does Once align with the school’s goals?
Factors to Consider (by Principal or School Point Person):
- Students: Process and criteria for addition or removal of students from program during the year
- Once instructors: Role definition and responsibilities; possible candidates; impact on current responsibilities when taking on the role
- Master schedule: Expectations for scheduling within school schedule; timing (impact on student day, pulling from specific classes)
- Program logistics: Location of instruction
Communication procedures:
- Who communicates?
- What should be communicated? (Highlights and concerns)
- How to communicate?
Planning for School-Based Launch
Proposed Launch and Training Dates
- Dates may be set by district
- Training should be scheduled as close to the launch date as possible.
- The number of students must be assigned to each instructor by the start of training.
- Ideally, specific students who are going to participate will be identified by the start of training.

The Once team will meet regularly with the school principal and point person to review progress with the implementation plan, assess current data in terms of meeting implementation goals, troubleshoot obstacles to providing consistent Once instruction, and make any necessary changes to the implementation.
